1️ BAR FORMULA (Board-Level Communication)

Use when: Presenting to boards, investors, or senior stakeholders

B - BOTTOM LINE (5 seconds)

   State your recommendation or conclusion first

   "I recommend we delay the acquisition until Q3."

 

A - ANSWER (15 seconds) 

   Give the key reason why

   "Due diligence revealed integration costs 40% higher than projected."

 

R - RATIONALE (30 seconds)

   Provide supporting evidence

   "Their tech stack is incompatible, requiring 18-month integration vs. 6 months."

Remember: Start with the conclusion. Busy leaders decide in the first 10 seconds whether to keep listening.


2️ EDGE FRAMEWORK (Difficult Conversations)

Use when: Confronting performance issues, setting boundaries, delivering hard truths

E - ESTABLISH context with respect

   "I want to discuss something difficult, and I value your contributions..."

 

D - DESCRIBE the specific situation without judgment 

   "In the last three board meetings, you've questioned my decisions

   publicly without prior discussion..."

 

G - GIVE the impact clearly

   "This undermines my credibility as CEO and creates strategic confusion.

   It's unsustainable."

 

E - EXPECT resolution together

   "I need us to agree that concerns come to me first. Can we commit to that?"

Remember: Stay factual. Describe behavior, not character. End with a clear ask.

Critical Rule: Different audiences need different messages. Craft each separately. Never use the same message for all groups.


4️ CONTAINMENT PHRASE (Buying Time)

Use when: You don't have an answer yet, or need to control the narrative

THE UNIVERSAL RESPONSE:

"We're still gathering all the facts, and I'll share complete information by [SPECIFIC TIME/DATE]. What I can tell you right now is [ONE CONCRETE THING]."

VARIATIONS:

For aggressive questioning:
"That's an important question that deserves a thorough answer. I'll have that for you by [TIME], but here's what I know now..."

For premature demands:
"We're not ready to make that decision yet. We'll have clarity by [DATE]. In the meantime, here's what we're doing..."

For board pressure:
"I hear the urgency. Rather than give you incomplete information now, I'll send you a full analysis by [DAY]. The immediate action we're taking is..."

Remember: Always provide a specific timeline and one concrete fact. Never say "I don't know" without a follow-up commitment.


5️ THE 7-SECOND PAUSE TECHNIQUE

Use when: Conversations get heated, you feel defensive, or need to respond to criticism

THE METHOD:

  1. Someone says something provocative/challenging
  2. Breathe deeply (2 seconds)
  3. Say: "Let me take a moment to think about that" (2 seconds)
  4. Pause silently (3 seconds minimum)
  5. Respond thoughtfully

WHY IT WORKS:

  • Prevents reactive responses that damage relationships
  • Signals you're taking them seriously
  • Gives your logical brain time to override emotional reaction
  • Demonstrates executive presence under pressure

PRACTICE SCENARIOS:

  • Board member attacks your judgment
  • Executive team member publicly disagrees
  • Investor questions your competence
  • Direct report makes accusation

Remember: The person who controls their reaction controls the conversation. Silence is power.


📋 BEFORE ANY IMPORTANT CONVERSATION:

Quick Self-Check (60 seconds):

  •  What's my bottom line message? (Can I say it in one sentence?)
  •  What's their likely resistance? (What will they push back on?)
  •  What's my emotional trigger? (What might make me defensive?)
  •  Which framework am I using? (BAR, EDGE, or 4-Matrix?)
  •  How will I know this succeeded? (What's my measure of success?)

🎯 EMERGENCY REMINDERS:

When you're interrupted: Use the 7-second pause, then: "Let me finish this thought, then I'd like to hear your perspective."

When you don't know: "I don't have that answer yet. I'll get it to you by [TIME]."

When emotions run high: Name it: "I can see this is frustrating. Let's take a breath and focus on solutions."

When you're losing the room: Stop and ask: "I'm sensing resistance. What's your concern?"

When you need to end: "We've covered the key points. The decision/next step is [X]. Let's align on that."

  1. Clarity > Cleverness - Simple, direct language always wins
  2. Facts > Feelings - Lead with data, acknowledge emotions second
  3. Solutions > Problems - Always pair bad news with next steps
  4. Listen > Talk - The CEO who asks best questions wins
